Microsoft's acquisition of Nokia Corp.'s cellphone business for $7 billion in August 2013. This is less than the $8.5 billion Microsoft paid to acquire Skype. A major European corporation goes for less than a company that did not even exist a few years earlier. It shows how quickly a strategic misstep or failure to anticipate a new competitor or technology can upend the marketplace. Nokia failed to anticipate or move quickly to develop products in mobile smartphones. Strategic missteps included relying on its own technology for smartphone development as the market moves first to the iPhone and then the Android based smartphones from Samsung, and other manufacturers. Microsoft also failed to anticipate or prepare for smartphone development. There is a one-two punch because after losing to Apple and Samsung in the highend smartphone market, Nokia is hit by lowpriced Android based smartphones from Chinese competitors such as Lenovo, HTC and others. The entire marketplace Nokia had known for a generation has shifted before its eyes....

Steve Jobs, the co-founder of Apple and its CEO, passed away on September 5, 2011. He helped create the Macintosh, the iPod, iTunes, the iPhone and the iPad, changing the way people work, listen to music, or work and communicate with portable handheld devices. He made significant contributions through the devices he helped create by making them easy to use, look and feel good. By making as he said "the whole widget," both the software, hardware and other design, and a relentless focus on how the products worked in the hands of consumers, Jobs was able to come up with unique products like the Mac, iPod, iphone, and the iPad. The pioneering work of Jobs began early, in 1977 with the first Macintosh computer, and continued through 2010 with the introduction of the iPad. Jobs first first period at Apple lasted from 1976 to 1985, closing when Jobs left the company after differences with then CEO John Sculley. He rejoined the company in 1996 when Apple acquired Next, the company founded by Jobs in the intervening period. The first period saw the emergence of Microsoft in the personal computer world. In 1997 Apple accepted an investment of $150 million from Microsoft and told Mac fans that "we want to let go off this notion that for Apple to win, Microsoft has to loose." Microsofts Office software could be used on Mac computers by this arrangement and helped Apple survive this period. Later in a 2005 address at Stanford University, Jobs told students about the first period: "The heaviness of being successful was replaced by the lightness of being a beginner again, less sure about everything. It freed me to enter one of the most creative periods of my life." Jobs personal story is of being college dropout from Reed College, Oregon, where he dropped out after one semester in 1972, because of financial issues. He then worked parttime at Atari, and in 1975 associated with the Homebrew Computer Club where he met Apple co-founder Wozniak. He was the son of unwed parents, University of Wisoconsin grad student Joanne Carole Schieble and a Syrian exchange student Abdulfattah Jandali. The smartphone market in Brazil is shifting to the $100-$300 range. Because of higher import taxes and other costs, including paying for the full price upfront, buyers pay about $260 for a Moto G whereas a iPhone 6 would cost $1060. The focus is on the better value for the Moto G compared to the Samsung Galaxy and Apple iPhone in developing countries, where new middle class consumers such as in Brazil may make between $5400 to $27,000 a year. This creates opportunities for such phones with superior value- the Moto G has a 5 inch HD display, a 1.2 GHz Qualcomm pocessor, and an 8 megapixel camera. This has helped Lenovo Motorola Mobility take 18% of the Brazil smartphone market, according to IDC, making the Moto G the best selling smartphone in Brazil.

Any Asian conflict involving China would in a few months destroy Apple's value, CEO's would change quickly, and Apple policies change to shift entire production to India and the US in a rapid shift. Tim Cook would be seen as having gambled against America's interests, unresponsive and failing after repeated warnings.  Apple's goal of sourcing from India by 2027 a mere 26% of its iphones, means that a decade after USTR Lighthizer and DJT started the task of reshoring manufacturing to US and allies in 2016, the No. 1 outshoring company would still be making 75% of its dollar value iphones in China. A degree of overconcentration that would make no sense considering that Apple's 75% of manufacturing would be entirely at risk in 2027 after repeated warnings and inaction. The only option for Tim Cook in 2025 is to come up with new goals of shifting a minimum of 50-60% of its dollar value product manufacturing for iphones to India by 2027. . Tim Cook as Apple CEO has done little to prevent the overconcentration of manufacturing in China since 2016. About 10 years after DJT was elected to bring manufacturing back to India or close allies the simple idea of diversification was not implemented. Why? Having set up this system starting in 1998, a system that did not exist before that tiem when Steve Jobs hired Tim Cook with a winning formula to Make in China, a country just emerging from its Communist phase of failed state economy. By 2008 in 10 years the infrastructure was built in a backward largely agricultural economy that was rapidly modernizing under a market economy with state run capitalism under the Communist Party experiment. The Bush Obama 16 years were ones with America not responding to the challenge posed by this new system which could create huge surges in production capacity with focus on key technologies and flood markets. The next decade after 1998-2008 was one of rapid growth of this experiment which combined with design and engineering in the US generated few jobs in manufacturng in the US, but huge profits with huge margins fro a low cost base with a high image and technology innovation product. Lighthizer, Navarro, Jamieson had already sounded the alarm for American manufacturing and loss of jobs in 2016.  America's deindustrialization was becoming a bigger challenge by 2020 so that president Biden continued the policy of reindustrializing. In 2025 China 2025 Plan that was a warning in 2016 is already a reality with China flooding the world in solar panels, and ready to flood the markets overseas with electric cars. Apple may only get a reprieve, this exemption is not the same as the last one. National security is an issue, key technologies need to be protected. There is only one more opportunity to rebuild American manufacturing and keep promises.     ...

The "Burning Platform" memo by CEO Stephen Elop, seeks to confront Nokia with the reality of what is happening, as it has fallen years behind competitors who have completely changed the space Nokia was in. Apple's iPhone has redefined the space for smartphones and Apple now owns the high end market. In 2008, Apple's market share in the $300+ price range was 25%, by 2010 it was 61%. Newcomer Android has in 2 years created a platform that by attracting application developers, service providers and hardware manufacturers, is winning the mid-range down to 100 euros. And in 2008, MediaTek provided complete reference designs for phone chipsets, so that Chinese manufacturers in Shenzen could produce phones at an astonishing pace. They now own the low end of the market, producing an estimated one third of the phones sold globally. A crtical part of the memo is about ecosystems. He says it is no longer about hardware and device to device competition, but about ecosystems that include not just hardware and software. It includes developers, applications, ecommerce, advertising, search, social applications, location-based services, unified communications and so on. And Elop says the decision confronting Nokia, is how to build, catalyse or join an ecosystem....

Motorola considers selling its handset business, or some other arrangement to separate it from its other businesses. It has fallen behind as competitors launched phones with new features and sleeker designs like the iPhone from Apple and Nokia's new line of phones, with a whole set of new features and careful attention to customers future needs, constantly staying ahead of the curve. Motorola has had one shot hits like the recent Razr phone but has not had the management vision, leadership and structure to keep ahead of the changing customer needs and development of new technologies- which together have created new kinds of phones and new designs for different market segments in different countries. The companies successful in such an industry have to have mangement direction, capabilities and drive and speed to keep coming up with new features and combinations of features for different sets of customers in different countries. New technologies mean faster internet access, iPhone type features, exchanging pictures, being able to see internet information on their phones and changes every year or two years. The nature of this industry requires companies to stay ahead of technologies and customers, and have good people on the field who can help you understand the changing markets in each region. This includes designers and technology access, with execution abilities and people to do it who can put it all together, again and again each time the customers needs change and the market takes a new turn. Nokia has in contrast to Motorola stayed ahead of the game. Even if it has missed a step it has regained the momentum quickly, and set up a structure of people that can generate the new phones customers want before other companies. Here Motorola is having a free fall in market share and no product to meet the competition at least not till the end of this year, a long time in this fast paced industry....
